Your Q4 is already decided, and it is only August. Not by your ads. By how much inventory Amazon will let you send in.
The deadline nobody sees coming
This is the deadline most brands find out about in October, when it's too late to fix. Restock limits are set by your IPI score and your recent sell-through, not by how much you want to sell. If your score is soft in September, you get capped in November, during the only six weeks that actually matter.
The four-step sequence we run every September
First, pull your restock limit today and compare it against your Q4 forecast, not your current run rate. Most brands are short and do not know it.
Second, clear the dead weight. Stranded inventory, aged units, and slow SKUs are eating the capacity you need for your winners. Liquidate or remove them in September, not December.
Third, split the risk. Send your hero SKUs to FBA early and hold the overflow at a 3PL so a limit change cannot strand your best sellers.
Fourth, check your inbound lead times against the cutoff, then subtract two weeks. Receiving times stretch every year in Q4, and nobody plans for it.
What this looked like for one brand
We had a brand last year with a strong product and a capped account. Their forecast said $400K for Q4. Their restock limit said they could hold about $240K of stock.
We spent September removing 11 dead SKUs and pushing sell-through on two others. Their limit opened up before the cutoff and they landed the quarter at $383K.
Nothing about that was marketing. It was logistics done eight weeks early.
The brands that win Q4 are not the ones with the best November ads. They are the ones who did the boring work in September.
